What an Agentic Consultancy Is and How It Works

People own the outcome, agents make the work continuous, and knowledge compounds. What that means in practice, how it differs from a firm or a tool, and where agents stop.

AI agents can now take on longer pieces of work. METR measured how long tasks take people when frontier AI models can complete them half the time, and found that this time horizon has been doubling approximately every seven months since 2019 (METR study). Its January 2026 update puts the doubling time since 2023 at about four months (METR update). For strategic work, that moves agents from answering single questions to running whole research jobs.

An agentic consultancy delivers consulting work with AI agents and senior experts together, then leaves the client owning the method. In one line: people own the outcome, agents make the work continuous, and knowledge compounds. It differs from a classic firm, which keeps the method, and from an AI tool, which gives one person an answer.

What an agentic consultancy is

In an agentic consultancy, agents do the research and analysis, experts set the method and own the conclusion, and the client keeps the system that produced it. Each part has a job.

  • People own the outcome. Senior experts frame the question, set the quality bar and stand behind the recommendation.
  • Agents make the work continuous. Research that used to run once per project runs on a schedule, so the picture stays current between reviews.
  • Knowledge compounds. Facts, sources and methods are kept, so the next question starts from what the last one found.

How it differs from a consulting firm and from an AI tool

Most strategic decisions are still powered by rented confidence. A firm delivers the answer, and the method, the evidence and the judgement leave with it. A tool gives one person an answer, but nothing makes the next answer better. In the agentic model, the method and the evidence stay with the client.

What changes in the work

The research volume moves to agents, and the expert's time moves to framing and judgement. A question that used to need weeks of desk research comes back as a structured, sourced draft, and the expert spends their time on what it means.

Three things change for the team that buys the work:

  1. Cadence. Themes can be tracked continuously instead of once a year.
  2. Reach. People outside the strategy team can run research themselves on a method the team trusts.
  3. Memory. Each study adds to a body of checked facts the next study can use.

What agents should not do

Agents do well at reading sources and drafting at volume. They are poor judges of what a question should be, and they should not sign off on a conclusion.

Two recent studies show both sides. In a field experiment with 791 professionals, individuals using AI matched the performance of teams working without it. In a randomised trial with experienced open-source developers, tasks took 19% longer with AI tools, although the developers had expected AI to cut their time by 24%. The design question is which side of that line each step sits on. Every step on the wrong side gets a person.

Keep with people:

  • framing the decision and the question,
  • choosing which evidence counts when sources conflict,
  • the final recommendation and who it goes to.

An example: from one-off projects to always-on research

A $3B+ US mutual insurance carrier asked an innovation team of under ten people to carry its forward-looking research agenda. Every theme was a separate project, costing weeks of the team's time or a consulting engagement.

FifthRow became the team's standing research function. Eighteen systems run on a schedule against the carrier's own lines of business, backed by a library of 347 research templates. Over twenty months the team ran 3,278 studies, at 26 minutes per study on average, down from weeks per project.

That is the pattern: the method is encoded once, agents keep it running, and the team owns the conclusions. We deliver the outcomes, or you run the work on FifthRow. See how the parts fit on the FifthRow platform, how consultancies run their own delivery on it, and how Autopilots put recurring work on a schedule.

Frequently asked questions

What is an agentic consultancy?

An agentic consultancy delivers consulting work with AI agents and senior experts together, then leaves the client owning the method and the evidence. People own the outcome, agents make the work continuous, and knowledge compounds from one decision to the next.

How is an agentic consultancy different from AI consulting?

AI consulting usually means advice on how to adopt AI. The agentic model uses agents to deliver the strategic work itself: market, competitor, regulatory and innovation research, with experts setting the method and owning the result.

Does an agentic consultancy replace consultants?

No. It changes where their time goes. Agents take the research volume; consultants keep framing, judgement and the client relationship. Consultancies can also run their own methods this way to serve more clients with the same senior bench.

What work suits an agentic consultancy best?

Strategic work that repeats: market and competitor tracking, regulatory monitoring, opportunity screening, discovery research and venture validation. One-off questions that hinge on internal politics are better handled by people alone.

The takeaway

Three things define an agentic consultancy: people own the outcome, agents make the work continuous, and knowledge compounds. Judge any provider on whether you keep the method and the evidence after the work is done.
