How to Productize Consulting Services With AI

Utilization is falling as AI use rises. How consulting firms can encode their method, keep the client relationship and turn saved hours into more client work.

Consulting firms are selling fewer of their available hours. SPI Research's benchmark shows billable utilization fell to 66.4% in 2025, down from a 73.2% high in 2021 (Deltek benchmarks). Separately, the share of projects using generative AI rose from 19.3% in 2024 to 27.1% in 2025.

To productize consulting services with AI, encode the method your best people already use, so it runs the same way on every engagement and every senior can rely on the output. The firm keeps the client relationship and the final recommendation. The research and first drafts become a system the firm owns.

What productizing consulting services means

Productizing a consulting service means turning a method that lives in people's heads into a defined offer with fixed inputs, a repeatable process and a known output. The client buys the result. The firm runs the same process each time and improves it between engagements.

Firms have tried this for decades with templates, toolkits and frameworks. The weak point was always the research behind the framework: it still had to be done by hand, by whoever was free, to whatever standard they kept. AI agents change that part. A method can now run as a system that does the research, applies the framework and returns a structured draft.

Why the hours model is under pressure

Clients now expect AI-assisted work to arrive faster: 82% of US and UK clients say consultants' use of AI will speed up work (Source Global Research). When the work takes fewer hours, a firm that sells hours sells less.

Two things follow:

  • Hours are harder to fill. Deltek reports utilization well below the 75% that SPI considers optimal.
  • Unchecked AI output costs senior time. If a junior's AI draft cannot be trusted, a partner spends the saved hours checking it.

The firms that do well encode delivery so the saved time turns into more client cycles from the same senior bench, rather than lower bills.

Five steps to productize a consulting method

Start with a method the firm already runs often and well, then encode it step by step. The aim is a system your seniors would put their name to.

1. Pick the method

Choose work the firm repeats across clients: discovery research, market landscaping, competitor reviews, opportunity screening. If you cannot name ten engagements that used it, it is too early.

2. Write down the method as your best people run it

List the questions, the sources they trust, the order of steps and what "good" looks like. Most firms find that two leads run the same method differently. Agree on one.

3. Encode each step

Turn each step into an agent or a set of agents with clear inputs and outputs. Put a human decision point where the method needs judgement, for example between research and positioning.

4. Set the quality bar

Every output needs source-checked facts and a review against the firm's standard before a consultant sees it. Without this step, seniors re-check everything and the time saving disappears.

5. Package the offer

Name it, define what goes in and what comes out, and decide how it is sold: a fixed-scope deliverable, a standing subscription, or a phase inside a larger engagement.

What should not be productized

Keep these with people, and say so in the offer:

  • The client relationship. Framing the question and reading the room are why clients hire the firm.
  • The final recommendation. A system can assemble evidence and options. A partner decides what to advise.
  • Work done once. A method run once a year is cheaper to keep manual.

A 2025 case gives a warning on quality, too: Deloitte agreed to refund the final payment on a report for the Australian government after it was found to contain fabricated references and a made-up court quote (AP report). Encode the parts of the method where the system is reliable, and keep checks on the rest.

Two consultancies that encoded their method

A boutique global brand strategy consultancy runs every engagement on a four-lens discovery framework. Its leads put that research at 70 percent of the work on a project, and the firm has no junior research bench. FifthRow encoded the framework as running systems. One discovery run took 48 minutes and answered 597 verified questions, and the same framework has served ten engagements and pitches.

The design and innovation practice of a $30B+ global IT services and consulting group did discovery, landscaping and idea-to-concept work by hand. With FifthRow running research inside live engagements and standing sector radars, the client's delivery leads report consultants 3–5× more productive on that research, and idea to concept now takes hours instead of weeks.

FifthRow works with consultancies either way: a license for your own delivery, or a partnership. See how it works for consultancies and agencies, and our earlier piece on the build vs buy decision for consulting firms.

Frequently asked questions

How do you productize a consulting service?

Pick a method the firm repeats across clients, write it down as your best people run it, and encode each step with clear inputs and outputs. Add a quality bar so seniors can rely on the output, then package it as a defined offer. Keep the client relationship and the final recommendation with people.

Will AI replace management consultants?

The evidence points to a change in the work, not its end. The US Bureau of Labor Statistics projects employment of management analysts to grow 10 percent from 2025 to 2035. The research hours shrink; framing, judgement and the client relationship remain.

Which consulting work is easiest to productize?

Work that repeats across clients with a stable method: discovery research, market and competitor scans, opportunity screening, standing sector monitoring. Work that depends on one client's politics or a one-off question is better left manual.

How do you price a productized consulting offer?

Price the output, not the hours: a fixed fee per deliverable, a subscription for standing monitoring, or a fixed phase inside a larger engagement. Agree the scope of inputs and outputs up front so the price holds.

The takeaway

Productizing consulting work means encoding the method your best people use, with a quality bar seniors trust. The firm keeps the client and the final call, and the saved hours turn into more client cycles instead of smaller invoices.
